What is email triage?

Email triage means sorting before doing: decide what each message needs, then work the list instead of the inbox.

Email triage is the practice of quickly sorting incoming messages by urgency and required action, deciding what to reply to, turn into a task, delegate, archive or delete, before doing any of the work itself.

Why email triage matters

The word comes from medicine, where triage means sorting patients by how urgently they need care so that the worst cases are seen first. Email works the same way. An inbox mixes a client complaint, a calendar invite, a newsletter and a receipt in the same list, ordered by arrival time rather than by what matters. Reading them in that order means the newsletter gets attention before the complaint.

Triage matters because sorting and doing are different kinds of work. Sorting is fast and shallow: a glance at the sender and subject, a decision, next. Doing is slow and deep: drafting a careful reply, finishing a request. Mixing them means you write one reply, get pulled into a thread, forget the other 40 messages and start over an hour later.

Separating the two also cuts context switching. One triage pass produces a short list of tasks that you can schedule alongside the rest of your work, instead of a stream of interruptions. Roles that live in email, such as executive assistants and sales reps, gain the most, but anyone with more than a handful of messages a day benefits.

How to triage email

A triage routine only works if it is fast enough to do every day. Aim for a few seconds per message:

  • Set a fixed time. Triage at two or three points in the day and keep the inbox closed in between.
  • Work top to bottom, one message at a time. No cherry-picking; the goal is to reach the bottom.
  • Ask one question per message: what does this need? Reply, task, delegate, archive, delete or unsubscribe.
  • Reply immediately if it takes under two minutes. Anything longer becomes a task with a due date; see the two-minute rule.
  • Log what you delegate. A message you forward is not finished until the answer comes back, so keep a waiting-for list.
  • Unsubscribe instead of deleting. If you delete the same newsletter three times, unsubscribe from it.
  • Write rules for repeat patterns. Receipts, notifications and reports should be labeled and archived automatically so they never reach the triage pass.
